head gasket

recently i purchased an 84 2 wheeldrive toyota pickup. it had a bad head gasket and i decided to change it and the timing set myself. after getting the head machined and the timing set on and all put back together i started it up only to get water in the oil instantly. what maybe the problem? did i not get the seal on the timing cover right? i followed the book to a tee and was very confident in the whole process.
